From Pilot Runs to Automatic Beverage Capsule Production

A beverage brand in the Middle East wanted to turn several traditional and flavored drink products into capsule form. The product range included Karak Royal, Karak Cardamom, Pumpkin Spice Latte, Crunchy Caramel, Kustar and other instant beverage concepts. The customer's goal was to make these drinks easier to prepare while keeping flavor, product identity and retail shelf appeal consistent.
At the beginning, the customer did not need a large automatic production line. They needed market validation. There were many SKUs, and each flavor needed its own printed lid design. The brand wanted to test consumer response before committing to full automation.
This made the project a classic sample-to-scale pathway: start with small-batch production, validate multiple products, then upgrade the production system when sales and order volume justify it.
The Pilot Stage
For early testing, the customer purchased several semi-automatic sealing machines and matched them with custom printed pre-cut sealing films. ONWIN supported the customer in creating different printed lid designs for different products, using color, artwork and product names to separate SKUs clearly.
This stage helped the brand launch test batches without heavy upfront equipment investment. It also allowed the customer to understand which flavors had stronger market traction and what packaging style worked better at retail.
The Scale-Up Challenge
As the products gained traction, order volume increased. Semi-automatic production could no longer meet the customer's speed, consistency and labor-efficiency requirements. The customer needed an automatic filling and sealing line.
The material itself created another challenge. The drink powders were not standard coffee grinds. Many instant beverage powders are fine, light and highly flowable. During filling, they can leak, fly into the air, cling to surfaces or contaminate the sealing area. These problems can reduce filling accuracy, create waste and affect seal quality.
Because the customer had many SKUs, film supply also had to scale. The brand needed a more efficient way to manage printed packaging across product lines.
ONWIN's Solution
ONWIN customized the automatic production system around instant beverage powder behavior. The filling structure was optimized to improve dosing control and reduce powder leakage. An intelligent open-close dosing mechanism was added so the outlet opens only when the capsule is accurately in place and closes immediately after filling.
This helped reduce powder loss, dust and contamination around the sealing area. It also improved filling stability across multiple powders and product formulas.
The automatic line integrated dosing, sealing and finished product output, reducing manual handling and improving production standardization. For the customer, this was a major shift from pilot production to repeatable commercial manufacturing.
ONWIN also supported the customer's printed roll film supply. Instead of managing many small pre-cut film batches, the customer could move toward more efficient roll-film production for their growing product matrix. This helped unify packaging quality and reduce procurement complexity.
The Result
The customer completed the transition from semi-automatic pilot production to an automatic capsule production line. Multiple beverage capsule SKUs entered stable local-market sales through retail and online channels.
The project helped the customer scale production while keeping SKU differentiation, product appearance and filling stability under control. It also gave the brand a lower-friction path for future product launches: validate new flavors in small batches, then move successful SKUs into the automatic line.
Why This Case Matters
Not every capsule brand should begin with a full automatic line. When a customer has many drink concepts and needs market feedback, semi-automatic pilot production can be the smarter first step.
